Costs and ROI

AI Consulting Cost UK: What You Pay For

What AI consulting costs in the UK in 2026, how day rates and discovery fees are set, and how to compare quotes without treating ranges as quotes.

What the consulting fee buys. Day rates, discovery and how to compare quotes.

Direct answer: UK AI consulting is usually priced as a day rate or a fixed discovery fee, not a single catalogue price. Published market figures for 2026 put independent day rates roughly in the £500 to £2,000 band, mid-tier firms around £900 to £1,600 a day, and readiness or discovery audits from a few hundred pounds to several thousand, depending on depth. Elevate AI does not publish a rate card: the consulting fee, deliverables and schedule are agreed before paid work starts, and implementation is scoped separately.

What does "AI consulting cost" actually mean?

Buyers often mix three different purchases into one number:

  1. Discovery and advice: understanding the work, ranking opportunities and producing a plan.
  2. Implementation: building, integrating and testing a system.
  3. Running costs: software, model usage, hosting and support after go-live.

This article is about the first of those. For implementation, running costs and retainers, see our AI automation cost guide. Elevate's AI Consulting offer is a paid discovery engagement that produces a prioritised, costed roadmap you own. The free scoping call is not the consulting engagement. What that roadmap should contain is set out in what an AI roadmap should include.

How much do UK AI consultants charge in 2026?

Public market guides, not Elevate quotes, give useful bands:

Published 2026 market ranges for AI consulting, not Elevate AI fees
Provider typePublished market range (ex VAT)Source
Independent / freelance day rateAbout £500 to £2,000 a daySoftblues, AI consulting costs UK (2026)
Mid-tier consultancy day rateAbout £900 to £1,600 a daySoftblues (2026)
Large management / Big Four day rateAbout £2,000 to £5,000 a day, often with high minimum project feesSoftblues (2026)
Readiness audit (median of published prices)Median £2,000 (published range £495 to £8,000 across 11 providers)Augustova UK AI Price Index, updated 22 Oct 2026
Published consultancy day rates in the same indexMedian £1,213 a day (range £800 to £1,500 across 4 providers)Augustova UK AI Price Index
Proof of concept / first implementation (median)Median £23,000 (published range £2,000 to £85,000)Augustova UK AI Price Index

Treat every band as indicative. A "from" price is a floor. VAT, expenses and your team's time are usually extra. Elevate's own fees are proposal-led and are not listed here.

What drives the consulting fee up or down?

Five factors move the bill more than the supplier brand:

  1. Scope clarity. One defined process with known systems is cheaper to investigate than "help us with AI".
  2. Depth. A light readiness review is not the same as an on-site operations diagnostic with evidence checks.
  3. Stakeholders. More teams, more handoffs and more approval layers mean more interviews and reconciliation.
  4. Data and access. If evidence is hard to obtain, more of the fee goes into gathering it.
  5. Deliverables. A short memo is not a prioritised, costed roadmap with dependencies and ownership.

Ask every supplier to price the same brief. Our quote comparison checklist is a practical way to keep those comparisons like for like. How to choose an AI consultancy in the UK covers the questions to ask before you compare prices.

Day rate, fixed discovery or retainer: which commercial model fits?

Consulting commercial models and what to agree
ModelWhen it fitsWhat to pin down
Day rate / time and materialsOpen advisory work where the next questions are genuinely unknownBlended rate, estimated days, cap and review points
Fixed discoveryYou want a defined output (roadmap, readiness view, ranked opportunities)Deliverables, exclusions, timetable, ownership of the plan
RetainerOngoing advice after the first decisionHours or scope allowance, response expectations, notice

For a first UK SME engagement, a fixed discovery is usually clearer than an open meter. Softblues makes the same commercial point in its 2026 cost guide: the engagement model often matters more than the day rate alone.

What should you receive for a consulting fee?

A useful consulting engagement should leave you able to decide, not just inspired. At minimum, look for:

  • A clear statement of the problem and the evidence used.
  • Opportunities ranked by value, feasibility and dependencies.
  • An explicit "do not build yet" option where that is the honest answer.
  • Indicative costs that separate consulting, build, software and support.
  • Ownership: you should be able to take the plan to your own team or another provider.

Elevate's consulting methodology covers discovery, opportunity mapping, prioritisation, solution design, implementation planning and pricing of next steps. See AI Consulting and the NA Fair roadmap case study for how that looks in practice. The case study describes completed diagnostic and roadmap work, not measured automation savings.

How is consulting different from an automation build quote?

Consulting answers "what is worth changing, in what order, and roughly what would it cost?". A build quote answers "what will we deliver against this agreed scope?". Mixing them is how buyers compare a diagnostic fee with a full delivery price and conclude that one supplier is "cheap" and another is "expensive".

If a supplier bundles consulting into a build quote, ask which recommendations you keep if you pause after discovery. Elevate's model keeps those stages separate so the roadmap has value on its own. Our earlier post on what to expect from an AI consultant covers that distinction in more detail.

Red flags when comparing AI consulting prices

  • A single number with no day count, deliverables or exclusions.
  • Guaranteed ROI, guaranteed hours saved or guaranteed revenue from advice alone.
  • No mention of data, systems, exceptions or human approval on a regulated or financial workflow.
  • A free "audit" that is really a sales demo of a preselected tool.
  • Pressure to buy implementation before you have seen a written plan you own.

How Elevate AI prices consulting (without publishing rates)

Elevate AI is a UK consultancy, not a project-only agency. The commercial shape is:

  1. Free initial scoping call to discuss fit and likely scope.
  2. Paid discovery producing a prioritised, costed roadmap you own.
  3. Implementation scoped and charged separately if you choose to build with us, your team or another provider.

Current pricing approach is described on the pricing page. We do not invent or publish market prices as if they were Elevate rates.

FAQ

How much does it cost to hire an AI consultant in the UK?

Published 2026 market guides put independent day rates roughly at £500 to £2,000 and mid-tier firms around £900 to £1,600 a day (Softblues). Readiness audits in Augustova's multi-provider index have a median published price of £2,000. Your actual fee depends on scope. Elevate agrees the consulting fee before paid work starts and does not publish a rate card.

How much do consultants charge in the UK more generally?

AI consulting sits inside a wider professional-services market. Day rates vary by seniority and firm size. Use supplier-specific proposals against the same brief rather than a single national average.

What does an AI consultant do?

An AI consultant helps you decide where AI, automation, process change or better use of existing software could help, then turns that into a practical plan. Elevate's version of that work is paid discovery ending in a client-owned roadmap. See AI Consulting.

Are AI consultants in high demand?

UK search demand for "ai consultancy", "ai consulting" and "ai consultant" is material (about 1,900 UK searches a month each in DataForSEO Google Ads data collected 30 October 2026). Demand for advice does not mean every engagement should proceed to a build.

Is consulting cheaper than buying an automation agency package?

Often the first invoice is smaller, because you are buying a decision, not a delivery. The right comparison is total first-year cost of decision plus build plus running costs, against the benefit you can evidence. Use the automation cost guide for the later lines.

Next step

Bring one process, the systems involved and any measure of volume, time or errors to a free scoping call. If there is a fit, we will agree the consulting scope and fee before detailed discovery begins.
